Omni Channel Customer Ordering Programme

The Challenge

The £105m Omni Channel Customer Ordering (OCCO) Programme is improving the experience for customers and partners to capture and manage orders and to maximise fulfilment services efficiency.

The programme consists of 4 major components: Base (integrating Demand Management with the Distribution Centres); Aspen (improved Availability Management for customers and partners and integrating with our client’s third party distribution organisations); Olympus (to provide a single view of the customer in contact centres and online orders, self service functionality and a more consistent billing experience); and Omni-Channel Payments (to deliver a payment and profit protection solution for card payments which is compliant with the PCI Data Security Standard).

P2 Consulting was asked to provide support in early 2015 to help strengthen programme governance and controls and to provide overall leadership of the programme. We remain a key partner today.

The Solution

P2 Consulting provided a highly experienced programme management team with the delivery and PMO capability to drive complex transformation programmes forward.

Our specialist Assurance Leads conducted an in-depth review of the planning and estimating standards used by the programme to help optimise delivery and challenge costs. This led to the creation of a realistic baseline and budget.

Our Programme Director engaged with the Senior Leadership Team and defined and prioritised the expected business benefits and then went on to lead the overall programme.

We also put in place a structure consisting of teams focused on business engagement, people and change, communications, finances and a Programme Office. The PMO team is responsible for operating the governance structure and maintaining controls including plans, risks, issues, assumptions, dependencies, resourcing, costs and benefits, scope and the associated reporting.

We continually strive to improve the strategic execution of the programme, liaising with client and third party staff to optimise delivery effectiveness wherever and whenever possible.

Client Benefits

P2 Consulting seamlessly replaced an incumbent PMO and Programme Director. Together we formed a collaborative team of P2 and our client staff over a carefully crafted six week transition plan. We also successfully delivered a Maturity Improvement Plan that overhauled and improved basic controls such as Risk and Issue Management, Status Reporting, Planning, Business Readiness and Change Management.

We engaged with the programme team, its stakeholders and suppliers to review the basis of estimating, reset the programme objectives and scope, amended the business case against the client’s multi channel strategy and clarified the business benefits and priorities. This enabled the development of a realistic OMNI Channel roadmap for the business.

Through our role in leading the programme, P2 entirely eliminated time and cost overruns by empowering the business to better align solutions to customer and partner needs enabling swifter and informed decision making. This resulted in a step change in performance of the Programme which is now on track to deliver over £100m in annualised benefits.

The Group CIO called Aspen ‘the most complex IT and business system implementation attempted in the Partnership by a large margin.’ This was successfully delivered in no small part due to P2’s Programme Management expertise.
